Before You Sign: How to Evaluate a Distributor in India
A distributor list is easy to get. A distributor who will actually push your product is harder. For a European industrial company entering India, the evaluation step is where most market entries are won or lost - before any agreement is signed.
This is the checklist we work through with manufacturers before introductions turn into commitments.
1. Product and segment fit
Start with their existing customers, not their promises. A distributor who already sells to your buyer segment - the same industries, applications and company sizes - will reach your customers in months. One who does not will spend your first year building a network, with your product as the experiment. Ask for their current customer list by industry, and which of your applications they already touch.
2. Technical ability
Industrial products are sold on application knowledge, not brochures. Can their sales engineers discuss your product against the buyer's actual process - cycle times, tolerances, consumables, uptime? Do they run demonstrations or trials, and who conducts them? A distributor without technical selling ability will compete on price alone, and your product becomes a quote line instead of a solution.
3. Service capability
For machine tools, automation and tooling, the sale follows the service. Ask how they handle installation support, spare parts stocking, response times and warranty work - and in which cities their service people actually sit. A distributor strong in sales but weak in service creates problems you will answer for from Europe.
4. Real coverage
India is not one territory. A distributor "covering India" often means strong in one or two regions and passive elsewhere. Map where their salespeople and service engineers are based against where your buyers are. Sometimes two regional distributors outperform one national name.
5. Competing lines and channel conflict
Ask directly which competing principals they represent and how they decide which product to lead with in a customer meeting. A distributor carrying your direct competitor is not automatically disqualified - but you need an honest answer about priority, and about what happens when both products fit the same requirement.
6. Commercial incentives
Understand who pays the distributor for what. Margins, targets and exclusivity expectations shape behaviour more than any presentation. For transparency: Grit is paid by you, the manufacturer - never by the distributors we introduce - so the shortlist is not influenced by them. Any agreement stays between you and the distributor.
7. References and track record
Ask for two or three principals they currently represent, preferably European, and talk to one. How long have they worked together, how did the first year go, and what would the principal do differently? Distributors who build long relationships with foreign manufacturers will offer this readily.
8. The first meeting
Treat the first meeting as an evaluation, not a ceremony. Notice who attends (the owner, or only a sales executive?), whether they studied your product before the meeting, and whether their questions are about your customers or only about margins and exclusivity. Good distributors ask about applications.
What Grit does in this step
We define your customer and application, map the buyers and existing channels, shortlist distributors that fit the criteria above, then arrange introductions and keep the conversations moving - while you compare routes before signing anything. Common questions
How many distributors should we shortlist in India?+
Enough to compare, few enough to manage. A shortlist of three to five serious candidates, evaluated against the same criteria, gives you a real choice without stalling the process.
Should we give one distributor all of India?+
Not by default. Coverage follows their people, not their brochure. Compare one national distributor against two strong regional ones before deciding.
Who signs the distributor agreement?+
You and the distributor. Grit supports the search, evaluation and introductions; agreements and commercial terms stay between you and the distributor.
